What’s Inside: If an AI system in your organization makes a mistake tomorrow — who is responsible? If that question takes more than a few seconds to answer, you are not alone. Most enterprises working with AI struggle to establish ownership of AI outcomes. Below, Mr. Pratik Mistry, the EVP of Technology Consulting @ Radixweb walks you through the what, why, and (most importantly!) the ‘who’ of AI outcome ownership.

Until recently, enterprise AI systems played an advisory role. They analyzed data, generated insights, and surfaced recommendations. Humans still made the final decision. Accountability remained largely unchanged.

But autonomous AI agents now triggers workflows, responds to customers, reprioritizes operations, adjusts parameters, and in some cases makes decisions without immediate human review.

So, what happens if AI makes a wrong decision, gives a misleading recommendation, or generates an outcome that causes customer harm? Who owns the outcomes of what AI does?

Most organizations don't have a clear answer. Yet, it is important to know who needs to do what and why if things go wrong with AI. That is why the question of AI outcome ownership is being asked with far greater urgency today.

Why AI Outcome Ownership Matters Now

In early 2024, Air Canada was ordered by a Canadian tribunal to compensate a customer after its AI-powered chatbot provided incorrect information about bereavement fares. The airline argued that the chatbot was a separate system and the customer should not have relied on it. The tribunal rejected this argument and ruled that Air Canada was responsible for what its AI system told customers.

The court made it clear that ‘the AI did it’ argument does not hold. If a company deploys AI to interact with customers, it owns the consequences of those interactions.

This is not a standalone case. Across geographics, courts have ruled that, if your company builds, deploys, or uses AI systems, you are responsible for what they do.

But that’s just the tip of the AI ownership iceberg.

Why “The Company Is Responsible” Is Not Enough?

Saying that “the company” is responsible may satisfy a legal judgment, but it does not solve the internal problem enterprises are now facing.

Within an organization, responsibility still has to land somewhere.

  • Is the founder or CEO responsible?
  • Is it the IT team that built the system?
  • Is it the data science team that trained the model?
  • Is it the business team that used the output to make a decision?

These are the real questions enterprises are asking today.

A few years ago, this was often treated as a problem for later. The unspoken assumption was that if AI systems were accurate enough, the question of liability might never arise. That assumption was convenient. But it was never realistic. Reducing errors does not eliminate responsibility. It only postpones the moment when responsibility becomes visible.

Mapping Ownership Across Stakeholders

From what I have seen in practical experience with several companies adopting AI, ownership of AI outcomes cannot be assigned generically. Ownership needs to be established based on how AI is used, what decisions it influences, and who has authority over those decisions.

Here are the key stakeholder groups and the conditions under which they are the owners of AI's decisions

Business Leaders and Functional Owners

If an AI system affects revenue, compliance, customer experience, or operational risk, the leader responsible for those metrics cannot outsource accountability to technology teams. AI is a decision input, not a decision owner. Say, AI recommends a high-interest rate to a particular applicant. If the rate leads to complaints or violates internal policies, the Credit Department, not the AI team, is accountable for the decision and its consequences.

Product and Process Owners

When AI is embedded into workflows, process owners carry responsibility for how that output is used. This includes defining when AI recommendations are accepted, when they require human review, and when they should be overridden. For example, in a manufacturing workflow, AI recommends machine settings, but the Process Owner sets rules for human checks. If a defect occurs because escalation rules weren’t clear, the process owner owns the outcome.

Data and Development Teams

The data and technology teams are responsible for the behavior of the system including model performance, data quality, monitoring, retraining, and technical controls. Say when tech and data team builds a fraud detection model that flags suspicious transactions and the system fails due to bugs or improper training, they are responsible.

Legal, Risk, and Compliance Teams

These teams define constraints, policies, and acceptable risk thresholds. They don't make operational decisions. But they do own the governance mechanisms that determine what is permissible. So if an AI system operates outside defined policy or regulatory boundaries, for example, it approves a loan that violates regulatory limits, it’s a compliance failure, not a technical lapse.

Smart Organizations Address Ownership Early

When accountability for AI outcomes is unclear, decision-making slows, oversight weakens, and operational risk grows. That’s why organizations that scale AI effectively deal with this early. They establish clear internal that explicitly define:

  • Who is accountable for AI-driven outcomes
  • Where human oversight is required
  • Who has authority to pause, override, or retire AI systems
  • How incidents are reviewed and escalated

These policies are not written for compliance alone. They are operational documents that teams understand and apply.

A Practical Guide for Determining AI Outcome Ownership

Many clients come to us with the same question: How do we decide who owns the AI outcome? How do we make it fair for everyone without leaving loopholes?

Here’s the straightforward model that I suggest

Step 1: Identify the decision being influenced

Not the model — the decision.

Step 2: Determine who owns that decision today

If AI did not exist, who would be accountable?

Step 3: Assign outcome ownership to that role

Decide who is responsible for the results.

Step 4: Define supporting responsibilities

Clarify tech, data, and governance duties.

Step 5: Validate escalation and intervention paths

Ensure that owners can override or correct AI outputs.

This approach aligns AI accountability with existing business structures rather than inventing new ones.

Looking Forward: Ownership is an Enabler, Not a ConstraintThe responsibility question is often misunderstood as an attempt to find someone to blame.The reality is different though.With clearly defined ownership of outcomes, the systems are safer, decision-making is better, and AI adoption is more sustainable. Also, the teams are less likely to blindly trust AI, more likely to use it as intended, and better equipped to intervene when outcomes deviate.AI outcome ownership is not about slowing innovation. It is about ensuring that innovation survives contact with reality. Organizations that get this right do not hesitate to deploy AI. They do so with clarity, confidence, and intent. That's what ultimately makes AI initiatives successful.
